Signal before scale

April 2026 · 1 min read

Premise

A lot of teams try to scale before they can clearly explain the signal they are scaling. That creates motion, but not necessarily traction.

Signal is the pattern that tells you something is genuinely working. It is usually smaller, quieter, and more specific than the story the team wants to tell itself.

The cost of skipping this

When a team scales too early, it tends to harden the wrong assumptions into process, architecture, and hiring plans.

At that point, changing direction becomes emotionally and operationally expensive, even when the evidence is pointing elsewhere.

Practical test

A useful question is simple: what is the smallest observation that would convince us this is truly valuable to someone?

If a team cannot answer that clearly, it probably needs more learning before it needs more acceleration.

Let's get started.
